Your own business is the best AI case study you have
Partners at TechX Melbourne said internal AI work was their strongest customer proof. Alvin Paronda on why customer zero beats waiting for a client logo.

Partners keep hunting for the perfect client case study on AI, while the strongest proof they have is sitting in their own back office. If AI has changed how your team sells, delivers or runs finance, that is the story customers want to hear first, and it's time to stop treating it as internal housekeeping.
Why this matters now
At the Melbourne leg of Dicker Data's TechX 2026 roadshow, several channel partners told techpartner.news that their own internal AI work had become their best proof point with customers.
Oreta said every employee, billable or not, now carries quarterly KPIs tied to how they use AI inside the business. Subnet said it set a goal back in 2021 for 90% of its work to be self-service or automated by 2031, and it now walks customers through its own sales, marketing and operations workflows. Source Central Partners said it had spent more than $1.5 million rebuilding its back end for AI.
Rapid Circle's chief commercial officer, Paul Tucker, said the company sees itself as customer zero, and that its message to customers is: "Come and look at how we're operating our business."
TechX reaches Sydney on 15 October, so plenty of partners will be hearing this argument this week.
My view
I agree with them, and I'd go further. If you sell AI services and can't show how you use AI yourself, buyers will notice, and they'll quietly discount everything else you say.
Client case studies are slow. They need approvals, legal review and a logo sign-off that often never arrives. Your own story needs none of that. You own the data, you can show the messy middle, and you can talk about what didn't work, which is exactly what makes it believable.
There is a catch, though. Internal results are not client results, and they deserve the same honesty. Say what you measured, over what period, and what it cost you to get there. A vague "we saved hours" line does more harm than saying nothing, because a technical buyer will ask the follow-up question in the first meeting.
I'd also be careful not to let the internal story become the whole pitch. It earns you the meeting. What wins the work is showing how the same approach fits the customer's processes, data and people.
What partners should do next
- Pick two or three workflows. Choose the places where AI has changed how your team works and write down the before and after.
- Measure something real. Time to quote, tickets closed, hours spent on reporting. If you haven't measured it yet, start now and publish later.
- Turn it into marketing. A "how we run our business" page, a short demo video and a talk slot at your next event or webinar.
- Let your people tell it. A consultant explaining the agent they built is more credible than a company page announcement.
- Keep the claims tight. Label internal results as yours, and never let them drift into sounding like a client outcome.
So here's my question for partners heading into TechX Sydney this week: what's one thing your team does differently because of AI, and would you be comfortable showing a customer exactly how it works?

What does customer zero mean for a Microsoft partner?
It means using your own business as the first place you deploy and prove a solution, then showing customers how it works in practice.
Can internal AI results be used in marketing?
Yes, as long as they are clearly labelled as your own results, with what was measured and over what period, and never presented as a client outcome.
Where should partners share their internal AI story?
A 'how we run our business' page, short demo videos, posts from the people who built the work, and talks at events and webinars.
