Measuring AI search ROI: a three-layer model for B2B teams
AI search rarely shows up in last-click reports. A practical three-layer model for proving AEO value to your CMO and CFO, adapted for B2B tech.

Ask a B2B marketing leader whether AI search is influencing their pipeline and most will say "probably". Ask them to prove it and the room goes quiet. A new guide on HubSpot's blog tackles that gap directly, and its framework is one we think every B2B technology team should adopt, whatever platform they use.
What's happening
The core problem is attribution. A typical AI-influenced journey looks like this: a buyer asks an AI assistant for options, sees your brand named, searches for you on Google a few days later and converts through a branded ad. Last-click reporting gives the AI answer no credit at all.
HubSpot's answer is to measure in three layers:
- Visibility: how often you appear in AI answers, measured as share of AI voice (the percentage of tracked prompts where you appear) and citation rate (where you are linked as a source).
- Engagement: whether that visibility drives action, seen in branded search volume, direct traffic and AI referral sessions.
- Revenue: whether AI-influenced contacts become pipeline and closed deals.
The layers mature at different speeds. HubSpot suggests visibility moves first, in roughly weeks one to four, branded search lift follows in weeks four to eight, and pipeline influence shows up in months three to six.
The guide also cites HubSpot's January 2026 survey of more than 3,000 CRM purchase decision-makers, which found buyers who used AI search were 36% more likely to purchase. It notes research from Goodie showing ChatGPT's share of B2B AI referrals fell from 89% to 63% over eight months as Claude and Gemini grew.
What it means for B2B and technology marketers
For B2B technology companies with long sales cycles, this framework solves a real reporting problem. A six-month enterprise deal will never show a clean AI attribution trail. Leading indicators give marketing something credible to report while the pipeline matures.
The referral data matters too. If ChatGPT's share is shrinking, tracking one engine is no longer enough. For Microsoft partners in particular, we would add Copilot to every prompt set. Your buyers are often Microsoft 365 users, and Copilot draws on Bing, which has a different source pool to Google.
We would also caution against over-reading single snapshots. HubSpot rightly notes that model updates can reshuffle citations regardless of your content. Three months of trend data is far more persuasive than one good week.
How to put it to work
- Define a fixed prompt set. Pick 20 to 30 prompts across awareness, consideration and decision stages. For a Microsoft partner that might range from "what is Copilot governance" to "best Dynamics 365 Business Central partner in Australia".
- Score monthly across engines. Use a simple scale: not mentioned, mentioned, cited or recommended. Track ChatGPT, Copilot, Gemini, Perplexity and Google AI Overviews, and record competitors as well as yourself.
- Map your answer competitors. These are often media sites, directories and review platforms rather than direct rivals. A directory beating you is a content or listing gap you can fix.
- Fix your analytics. Create a custom AI referral channel in GA4 and watch branded query volume in Search Console.
- Tag AI-sourced contacts in your CRM. Whether you run HubSpot, Dynamics 365 Customer Insights or ActiveCampaign, capture AI referral sources as a contact property and flag deals with an early AI touch. Then compare close rates and deal velocity.
- Report by audience. Give the CMO visibility, the demand generation lead engagement and the CFO pipeline.
If you are building this alongside a broader demand generation program, AI visibility should sit in the same dashboard as paid, organic and email rather than in a separate spreadsheet.

How do you measure the ROI of AI search visibility?
HubSpot recommends three layers: visibility (share of AI voice and citation rate), engagement (branded search lift and AI referral traffic) and revenue (pipeline influenced by AI-sourced contacts). Each layer matures on a different timeline, so report all three.
What is share of AI voice?
Share of AI voice is the percentage of a fixed set of tracked prompts in which your brand appears in the AI answer. Citation rate is the narrower measure of how often your page is linked as a source.
How long does it take to see pipeline from AEO work?
HubSpot's framework suggests visibility can move within the first month, branded search lift tends to follow in weeks four to eight, and pipeline influence usually appears in months three to six.
